We optimize uniform management for +130k collaborators

COPPEL UNIFORMS

We created a comprehensive solution that transforms uniform management for more than 130,000 Grupo Coppel employees, optimizing time and resources and significantly improving employee experience.

Strategy / Product Design / UX & UI Design

Challenge:

Coppel faced a logistical and operational challenge to ensure that more than 120,000 employees received their uniforms efficiently and on time. Existing processes generated delays, cost overruns, and a negative perception of the uniform. The challenge was to design a solution that would unify the employee experience with an optimized system for managing and distributing uniforms.

  • Operational efficiency: We redesigned the process to reduce waiting times and eliminate duplications in the supply chain.
  • Employee empowerment: We have implemented improvements to digital tools that facilitate data updates and improve the uniform acquisition experience.
  • Cultural and operational impact: We create a narrative that reinforces the value of the collaborator as an internal client, highlighting their role in organizational success.

How did we do it?

We worked together with the Coppel team to analyze current operational flows and map critical points in the value chain. We conducted interviews, process analysis, and co-creation workshops that allowed us to optimize each stage of the process, from planning to final delivery.

Immersion

We conducted interviews with Coppel's key stakeholders involved in the uniform supply chain. We mapped the current flow of uniform procurement and distribution, identifying operational barriers and opportunities to improve the end-user experience.

Exploration

We conducted more than 80 hours of interviews and fieldwork in various cities, speaking with employees from key areas of Coppel, such as Collections, CEDIS and Stores, to thoroughly understand their needs and expectations regarding the uniform process. In addition, we surveyed more than 1,000 managers nationwide to gather their perspective and detect areas for improvement.

Ideation

Through workshops, we co-created solutions together with the Coppel team. We generated enabling concepts and a portfolio of initiatives that we prioritized based on their impact and viability. These proposals were validated with key stakeholders, ensuring that they responded to the real needs of employees, optimized operational processes, and aligned with the organization's strategic objectives.

We define a process architecture that integrates key systems, automates repetitive tasks and improves uniform traceability. We design clear flows for uniform acquisition, distribution and tracking, ensuring a consistent experience.

Construction
